Moving from demonstration to controlled production

A convincing AI demonstration and a production-ready system solve different problems. Conflating them is a common and costly mistake.

A demonstration needs to show that an idea works under favourable conditions. Production needs to work reliably under the full range of conditions the business will actually encounter, including bad data, edge cases, and adversarial inputs.

The gap between the two is usually underestimated. Closing it requires defined evaluation criteria, monitoring for model or data drift, a clear rollback plan, and a staged rollout that starts with read-only or human-approved use before any autonomous action is permitted.

Staging the rollout also creates a natural evidence base: each stage generates real usage data that either supports expanding the system's authority or reveals that more work is needed before it should.

Treating the move from demonstration to production as its own project, with its own budget and timeline, is one of the most reliable ways to avoid a stalled or abandoned AI initiative.
